Where this is heading

Employment Hero is the clearest example in this market of a vendor buying its way past the SME payroll ceiling rather than engineering past it. HeroForce makes it the legal employer for SME staff; HeroClear makes it the superannuation rail. Both are infrastructure plays dressed as features, and both raise the switching cost of an account far above what a £4-6 PEPM headline implies.

The read: the UK build is real and it files CIS natively, which removes the construction-compliance argument that works against most Australian entrants. The exposure is not compliance depth, it is the meter. Four separately priced surfaces mean the quoted price and the paid price diverge sharply once a buyer wants recruitment automation or managed employment, and that gap is the contestable ground.

What would change the view: a flat all-in bundle at the 50-200 employee band, or a first-party accounting/GL integration. Either would close the two openings that currently exist.

How the product hangs together, at the level a product leader needs to place it.

Employment Hero sells an Employment Operating System (eOS) bundling HR, payroll, hiring, and employee benefits into a single SME platform, founded 2014 by employment lawyer Ben Thompson and built out of Australia. Core modules span cloud HR (onboarding, contracts, document management, leave and timesheets), payroll with award interpretation and Payday Super automation in Australia, an AI-scored applicant tracking system with video-interview screening (Hero AI Recruitment Agent), and a benefits layer (Swag marketplace, InstaPay earned wage access). Global Teams extends the platform into Employer of Record hiring across 180+ countries for SMEs that need to hire internationally. The applicant tracking layer includes SmartMatch, which scores candidates against pre-screening answers such as certifications and work rights, automatic job-description generation, and Recruitment Agent video-interview screening, with an Indeed integration built directly into the hiring flow for free job postings and one-click applications.

The newest structural addition is HeroForce, launched 23 April 2026: a managed-employment model in which Employment Hero becomes the legal employer of record for a client's UK, Australian, New Zealand or Canadian staff, handling PAYE, National Insurance, pension auto-enrolment and statutory pay while the client business retains day-to-day direction of the work. It repurposes the EOR structure Employment Hero already runs for cross-border hiring and applies it domestically, positioned explicitly against the compliance cost SMEs associate with the UK's Employment Rights Act 2026. Hero AI runs through the product broadly rather than sitting only in recruitment: it drives payroll anomaly detection, entitlement and award-interpretation checks, conversational report and workflow building, timesheet assistance, and engagement-survey sentiment analysis, alongside HeroClear, an embedded superannuation clearing engine built for Australia's Payday Super mandate that Intuit QuickBooks Payroll integrates directly. The payroll engine is acquired technology. KeyPay supplied it in 2021 and its brand was retired in 2023, so the payroll half of the employment operating system traces to that deal rather than to internal engineering.

Where they compete

Geographic footprint, and where payroll is native rather than partner-delivered.

Australia is the native home market: STP-compliant payroll, modern award interpretation, and HeroClear superannuation clearing built for Payday Super reforms are all developed in-house. New Zealand payroll is also native and IRD-recognised, with automated Payday Filing, KiwiSaver, ACC levies and Holidays Act calculations run directly through the platform. Singapore payroll is native, with CPF Submission Number configuration and IRAS AIS/manual filing built into Standard and Premium payroll tiers. Malaysia is supported through a partner integration rather than a fully native payroll engine. Canada runs on the Humi platform, integrated into the Employment Operating System since September 2025 after Employment Hero's C$100M+ acquisition of Humi (completed January 2025), and remains Canadian-operated.

The UK is the highest-growth expansion market: HMRC RTI-compliant payroll is native, and Employment Hero Payroll runs native Construction Industry Scheme (CIS) processing, handling subcontractor verification, automatic CIS deductions, and monthly HMRC returns inside its core payroll engine, positioning it as (per its own marketing) the first UK payroll platform to fold full CIS management into a single integrated system. UK growth reached 25,000+ SME customers with UK ARR doubling year-on-year as of the most recent officially disclosed figure. There is no meaningful presence in continental Europe or in North America outside Canada; the US is not a served market for HR/payroll, though Global Teams EOR can place contractors and employees there for existing customers.

Positioning and pricing

The buyer is the SME owner or office manager running HR without dedicated staff, being sold on replacing spreadsheets and disconnected tools with one integrated system. UK HR plans are published and tiered: HR Essentials from £4 PEPM (10-user minimum), HR Engage from £7 PEPM adding recruitment, expenses and performance management, with HR Elite and Unlimited quote-based tiers adding advanced analytics, workforce planning and (at Unlimited) fully managed payroll. Payroll is unbundled and separately tiered: a Free Payroll plan covers automated pay runs and payslips at no subscription cost, Core Payroll adds multi-PAYE and SSO from £3 PEPM, and Managed Payroll (full end-to-end payroll run by Employment Hero's team) is £12 PEPM.

Recruitment is sold separately too, with the AI Recruitment Agent priced £99-£499/month by interview volume. Employment Hero holds SOC 2 Type 2 compliance, a data-security attestation the company markets directly to enterprise-leaning buyers alongside its SME pricing ladder. Singapore payroll runs SGD 6-8 PEPM (Standard/Premium) plus a managed tier at SGD 32 PEPM.

Global Teams EOR is $399 USD per employee per month. The net effect is a heavily modular, land-and-expand price ladder rather than the flat £4-6 all-in-one PEPM figure the platform is often characterised by; a UK buyer paying only the entry HR tier plus free payroll can genuinely run close to £4 PEPM, but recruitment, managed payroll, HeroForce and add-ons (chat, rotas, employment law advisory, learning) all carry incremental PEPM charges on top. UK go-to-market leans on Yorkshire sport: a Leeds United Premier League partnership announced in March and a second Yorkshire sports partnership, Leeds Rhinos, five weeks later, both carried on Employment Hero's own UK channels as brand distribution into SME employers.

AI capabilities

Employment Hero markets an in-house Hero AI system spanning recruitment, payroll and general HR administration, describing the ambition as a hands-off "system of action" rather than a passive HRIS. Shipped capabilities include the AI Recruitment Agent (video-interview screening, candidate scoring, claimed 80% faster shortlisting) paired with SmartMatch pre-screening scoring and automatic job-description generation, a Hero AI Playground conversational assistant that answers employee HR questions from company policy documents with source citation, payroll-side anomaly detection and entitlement/award-interpretation checking, HeroClear real-time superannuation validation against ATO data for Payday Super compliance, and (as of the July 2026 release cycle) conversational report-building, workflow creation, timesheet assistance and engagement-survey sentiment analysis inside Hero AI chat. HeroForce, the domestic legal-employer product launched in the UK on 23 April 2026, runs its compliance checks and payroll calculations through Hero AI as well.

All of this AI is built in-house; no named foundation-model partner (OpenAI, Anthropic or otherwise) is disclosed publicly. There is no vendor-published, Employment-Hero-branded MCP server: what exists is a public developer API plus third-party MCP connectors built on top of it by integration vendors (Apideck, Zapier, viaSocket, SyncHub), none of which are first-party or officially maintained by Employment Hero, and none of which appear in Anthropic's or OpenAI's official connector directories. Employment Hero's own commentary on MCP (from a company blog on AI agents for small business) treats it as a concept for stitching together third-party agent tools, not as something Employment Hero itself ships. It was the first vendor in the tracked set to attach a named capability to the Fair Work Agency's September naming round, publishing four days after the round that its payroll includes National Minimum Wage checks, with no accuracy figure, no evaluation method and no statement of whether the check runs before a pay run commits.

Where they're beatable

Diagnosis and the play together. Each is a live attack vector, not a general weakness.

The pricing story is more fragmented than the headline £4-6 PEPM suggests: HR, payroll, recruitment and managed employment are all separately metered, and a buyer who wants recruitment automation, managed payroll or HeroForce stacks meaningfully above the entry tier. Vendors selling a genuinely flat all-in-one price can contest the "true cost of ownership" framing directly. The platform's SME ceiling is still real: at 200+ employees, complex multi-entity structures, deep custom reporting and finance-grade workflows are not where the product is built to compete, and there remains no accounting/GL integration comparable to Xero or the UK mid-market HR & payroll incumbent, leaving CFO buyers who want payroll-to-ledger automation underserved.

HeroForce is the sharpest new attack surface to watch rather than dismiss: a platform offering to become the legal employer of a client's UK staff is a materially different (and more regulator-exposed) proposition than software vendors typically take on, and its compliance track record under the Employment Rights Act 2026 is unproven at scale. The AI story runs well past hiring: payroll anomaly detection, award-interpretation checking and HeroClear are shipped, not conceptual. A competitive pitch built on "Employment Hero has no payroll AI" is wrong on the facts and will not survive a bake-off. The more durable openings are channel (still direct-sales only, no accountant or bureau referral network in the UK) and brand trust for a product that is now asking SMEs to hand over legal employer status, not just software.
